Lead Time

For years, engineering teams have obsessed over velocity – story points completed per sprint, code commits per day, lines of code written. While these metrics have some value, I’ve come to believe they often distract us from the real bottleneck: Lead Time.

Lead Time, simply put, is the total time it takes for a request – a bug fix, a new feature, a security patch – to go from inception to delivery to the customer. It's the end-to-end cycle time. And, frankly, if your Lead Time is long, nothing else really matters. Research consistently demonstrates that reducing lead time correlates directly with increased customer satisfaction and faster innovation cycles. [1]

I learned this the hard way. I recently witnessed a talented team unravel after a series of unfortunate events – a lead departure, layoffs, and the retention of a team member who excelled at talking about work, but not necessarily doing it. The team’s high performers, feeling demoralized and unsupported, quickly jumped ship. It wasn’t a lack of skill that drove them away, but a slow, agonizing Lead Time that suffocated their ability to deliver value and find satisfaction in their work.

Think about it. If it takes you a month to deliver a seemingly simple feature, but you complete 5 story points in a sprint, that’s still a slow Lead Time. Your velocity looks good on paper, but it’s irrelevant if customers are waiting weeks or months for improvements. The cost of delay isn’t just about missed opportunities; it also impacts team morale and can lead to significant competitive disadvantages.

Understanding the Anatomy of Lead Time

To improve Lead Time, you first need to understand its components. Break it down into these key stages:

  • Request/Idea: The time it takes to define the need and articulate the requirements.
  • Development: The actual coding, testing, and refactoring.
  • Review/QA: Code reviews, unit tests, integration tests, user acceptance testing.
  • Deployment/Release: Getting the code into production.

Delays can happen anywhere in this pipeline. Here are a few common culprits:

  • Unclear Requirements: Vague user stories or constantly shifting priorities.
  • Large Batch Sizes: Trying to deliver massive features all at once.
  • Manual Processes: Slow, error-prone manual testing or deployment pipelines.
  • Blocked Dependencies: Waiting on other teams or systems.
  • Context Switching: Engineers juggling too many tasks simultaneously.

These bottlenecks aren’t isolated incidents; they’re symptoms of underlying systemic issues. Addressing these issues requires a holistic approach, considering not just the technical aspects, but also the processes and communication within the team.

Measuring Lead Time: It’s Easier Than You Think

You don't need complex tools to start tracking Lead Time. A simple spreadsheet can work wonders. Here's how:

  1. Choose a Scope: Start with a specific type of request (e.g., bug fixes, small features).
  2. Track Start and Finish Dates: Record the date the request was initiated and the date it was deployed to production.
  3. Calculate Lead Time: Subtract the start date from the finish date.
  4. Analyze the Data: Look for patterns and bottlenecks. What types of requests consistently have the longest Lead Time?

There are also excellent tools available (like Jira, CodeTime, or various time tracking apps) that can automate this process and provide valuable insights.

Turning Lead Time into a Competitive Advantage

Reducing Lead Time isn't just about efficiency. It's about responsiveness, innovation, and ultimately, customer satisfaction. Here are a few strategies to get started:

  • Embrace Small Batch Sizes: Break down large features into smaller, independently deployable units.
  • Automate Everything: Invest in CI/CD pipelines, automated testing, and infrastructure as code.
  • Improve Communication: Foster a culture of open communication and collaboration.
  • Prioritize Ruthlessly: Focus on the most valuable features and eliminate unnecessary work.
  • Invest in Developer Experience: Make it easier for engineers to write, test, and deploy code – this could include improved tooling, streamlined processes, and reducing cognitive load.

Reducing Lead Time isn’t always easy. There will be challenges and setbacks along the way. But the benefits – increased velocity, improved morale, and a more competitive product – are well worth the effort.

I’ve seen firsthand how a focus on Lead Time can revitalize a team. It forces you to identify and address systemic issues, rather than just treating the symptoms. The team I mentioned earlier? The talent exodus continued. The remaining team member who was good at talking remained, but the damage to team morale and productivity was irreversible. Don't let a slow Lead Time become the silent killer of your engineering velocity and your team's morale.
