To increase the odds of success, we need to proactively assess our team’s readiness before diving in. This isn't about a simple “yes” or “no” – it’s about understanding how ready we are, identifying gaps, and mitigating risks.
I recently witnessed a team enthusiastically adopt a new microservices architecture, only to find themselves bogged down in complex inter-service communication and deployment issues. The idea was sound, but a lack of honest assessment regarding their operational maturity and existing infrastructure led to weeks of rework and frustration. The Four Pillars of a Change Readiness Assessment for Engineering

1. Technical Feasibility & Exploration: This goes beyond “can we build it?” It's about understanding how much effort will be required, what technical debt might be incurred, and what unknowns exist. Here's where introducing developer guidance at the planning stage is critical.
- Timeboxed Explorations (Spikes): Before committing to a full build, dedicate short, focused periods – a day, two days max – for developers to explore the core technical challenges. This isn’t a full implementation; it’s about answering key questions and identifying potential roadblocks.
- Prototype & Proof-of-Concept: A small, working prototype can reveal hidden complexities and provide valuable feedback.
- Dependency Mapping: Identify all dependencies – libraries, services, infrastructure – and assess their compatibility with the proposed change.
2. Team Skillset & Capacity: Be honest about what your team knows and what they don't. Ignoring skill gaps is a recipe for delays and frustration.
- Skills Inventory: What experience does the team have with the technologies involved? Be specific. “Experience with JavaScript” is less useful than “Experience with React and Node.js.” Example Skill Inventory Question: "On a scale of 1-5 (1=No Experience, 5=Expert), how would you rate your team’s proficiency with Kubernetes?"

3. Process Impact & Adaptation: How will the change affect the team’s workflow? Simply adding a new tool or process isn't enough; you need to integrate it seamlessly.
